OKRs for a 10-person startup without the bureaucracy

How small teams get the focus benefit of OKRs without the ceremony: how many objectives to set, how to write key results, and how to check in weekly.

OKRs got a bad reputation at small companies because teams imported the process of a 5,000-person org into a ten-person one. The framework is not the problem. The ceremony is.

How many OKRs should a small startup set?

A ten-person startup should set two to three company objectives per quarter, each with two to four key results, and no separate team or individual OKRs. At that size the company OKRs are the team OKRs; adding layers creates translation work with no new information.

Writing key results that are actually measurable

A key result names a number, a direction, and a deadline. 'Improve onboarding' is an objective. 'Cut median time-to-first-value from 42 minutes to 10 minutes by March 31' is a key result. If two people could disagree about whether it was hit, rewrite it.

  • Prefer outcome metrics (activation rate) over output counts (features shipped).
  • Baseline every key result. A target without a starting number is not measurable.
  • Three to four key results per objective is plenty; more dilutes focus.

The weekly check-in that replaces the process

Once a week, each key result gets a current number and one line of context. That is the whole ritual. Objective progress rolls up from its key results, and you compare that rollup against how much of the quarter has elapsed. When progress trails time by a wide margin two weeks running, you either change the plan or change the target — deliberately, in writing.

  2. 02Turning every project into an objective, so nothing is prioritised.
  3. 03Grading on effort. Key results are hit or not; the learning lives in the note, not the score.
